NWR · Normal Work Reading by CSS

Read real work and turn it into management decisions

A reading led by trained people, supported by a proprietary digital platform, shows where margin is being rebuilt or consumed and what management needs to decide. Without waiting for something to go wrong.

Led by trained peopleNo new checklist for the front lineNo ranking of peopleNo integration to start
The NWR lens
NWR in 20 seconds

The conversation is human. The rigor stays in the platform. The decision stays with the organization.

NWR connects four clear roles. Each one takes part only in what it needs to, without pushing the complexity of the method onto the people who do the work.

Expert in real work

The person doing the work

Shows how the task really happens, what changed that day and why certain adjustments were necessary. Does not operate the platform and does not need to know any codes.

Trained professional

NWR Reader

A professional from the organization itself, chosen and trained by CSS to observe the task, talk to the people doing the work, record evidence and validate the reading.

Proprietary platform

The NWR Engine

The digital platform behind the method. It organizes evidence, applies the NWR criteria, presents classification proposals, generates verification questions and calculates the indices.

Decision and closure

Leadership

Receives patterns and priorities, decides what needs to change, assigns an owner and a deadline, verifies the result and returns it to the field.

An NWR Reader is a person. It is not a new job title, it does not require new headcount and it does not act as a behavior auditor. The NWR Engine is a proprietary digital platform. It does not read people: it organizes the reading of a task led and validated by people.
The blind spot

Work that goes right almost never becomes data.

Incidents, inspections, cards and surveys have value. But they were not designed to reconstruct a real task while it is still working. NWR adds that reading, without replacing the systems you already have.

Event

Teaches only after something has happened.

Inspection and card

Record conditions and behaviors.

Survey

Measures perception and climate.

Ten thousand executions of the same adaptationThe adaptation made by the person doing the work repeats 10,000 times. In 9,999 of them the work went right and produced no record at all. On the one occasion when something went wrong, there was an investigation and a record. It is the ten thousandth, the only one the organization studied.THE ADAPTATIONby the person doingthe work, with local rationalityno recordinvestigation · record9,999the work went right1the event10,000the 10,000th · the only one the organization studied

Organizations usually meet the adaptation only on its worst day.

How it works

A simple reading in the field. Consistency in the back office.

One real task, 60 to 90 minutes between observing and talking. Non attribution is agreed before the first question. The NWR Reader leads the reading; the NWR Engine organizes the evidence and presents proposals for validation.

L

Locate

Where and how the task really happens.

E

Explore and test

Pressures, resources and adaptations: was margin rebuilt or consumed?

N

Name

Relevant exposure and barriers.

S

Show

Decision with owner, deadline and verification.

FUNCTIONAL ADAPTATION

Rebuilds margin and can guide an improvement to a practice, a barrier or a procedure.

FRAGILE ADAPTATION

Keeps the work running, but consumes margin or depends on exceptional effort.

The people doing the work take part in one observation and one field conversation. Using the NWR Engine stays with the trained Readers and with the coordination of the cycle. The front line does not get one more system to feed.
What management receives

More than findings: decisions.

01

Visibility

Where the operation depends on local adjustments that never reach management.

02

Priority

What needs to change in barriers, resources, interfaces or procedures.

03

Accountability

Who has the authority to decide, with a deadline and a forum.

04

Verification

How to know whether the change actually improved the work.

Narrative recorded by the NWR Reader

"To move loads under the canopy we slowed down and called in a helper, because the forklift mast came very close to the structure."

The narrative preserves context and local rationality.

Reading organized by the Engine and validated by the Reader

Fragile adaptation

Driver: layout and equipment mismatch
Evidence: reduced speed + dedicated helper
Decision: review the area, the equipment or the interface
Verify: did the change give margin back to the work?

Start small

A pilot to prove value in your operation.

The cycle starts with no system integration and without interrupting the routine. CSS leads the first readings, trains the professionals chosen by the company and follows the validation on the platform.

1 operation

Critical tasks, non routine work or activities with known adaptations.

8 to 12 readings

60 to 90 minutes each, inside the routine.

4 to 6 professionals

Chosen by the company and trained as NWR Readers. It is not a new job title and it does not require new headcount.

Decision output

Baseline, priorities and routed actions with owner, deadline and verification.

For those who want to see the rigor

The rigor of the method stays available without weighing on the field.

A visitor can understand the proposal without knowing codes and rules. For implementation, the architecture stays traceable, versioned and validated by trained professionals.

What is the NWR Engine?

The NWR Engine is the proprietary digital platform that sustains the application of the method. It guides the record, organizes evidence, applies the criteria of the codebook, presents classification proposals and verification questions, calculates the indices and keeps every reading traceable.

The Engine does not read people. Its unit is a real task, observed and talked through in the field. Every reading is led and validated by people.

Who is the NWR Reader?

A human professional from the organization itself, selected and trained by CSS. The Reader observes the task, listens to the people doing the work, records the narrative, checks the evidence and validates or corrects the proposals presented by the platform.

NWR Reader is a competence, not a new job title. Professionals from Operations, Maintenance, Engineering, Planning, HSSE or other areas can take on the role.

The five indices of the cycle
  • Adaptation density
  • WAI-WAD gap
  • Latent exposure
  • Invisibility
  • Cycle closure

The indices guide decisions. They never become targets, bonuses or rankings of people.

Codebook and validation

The platform organizes adaptation type, driver, exposure, FPIp, visibility, the previous destination of the learning, the work as imagined reference and the routed action. Every proposal must be linked to evidence. The NWR Reader validates, corrects or sends the reading back for verification.

Consistency between NWR Readers

The method measures agreement between trained professionals and provides for arbitration when needed. No critical output is consolidated without human validation.

CSS
Who created NWR

Moisés Costa

Founder and Executive Director of CSS, safety engineer, Human Factors researcher at PUCRS and a professional with more than 40 years of experience in Oil & Gas and HSE leadership. NWR was born in the field; the NWR Engine sustains the rigor, the traceability and the scale of its application.
